1 Forecasting: What and Why

Forecasting is the process of using data, models, and assumptions to estimate future outcomes or trends. It can be applied to various domains, such as sales, demand, costs, profits, risks, or opportunities. Forecasting helps you make informed decisions, set realistic goals, and adjust your strategies based on changing conditions. Forecasting can also help you identify potential scenarios, evaluate their likelihood and impact, and prepare contingency plans.

Forecasting is the part where you prepare yourself for potential scenarios in advance where you see numbers both in best case scenarios and worst case scenarios. Planning is the part where you prepare yourself for executing that pattern that you've seen in your forecasts, both of these are pretty similar in nature but what is important is how you're able to prepare yourself with both of these executional connotations.

Forecasting is the process of predicting future events based on historical data and trends, while planning involves creating a set of actions or strategies to achieve specific goals or outcomes. In simple terms, forecasting informs planning by providing data to make informed decisions about the future.

2 Planning: What and Why

Planning is the process of defining your objectives, actions, and resources to achieve a desired outcome. It can be applied to various levels, such as strategic, tactical, or operational. In my experience, effective planning is the cornerstone of achieving success in any endeavor. It empowers individuals and organizations to navigate the complexities of their goals and aspirations, turning dreams into tangible realities. However, I believe that planning goes beyond mere task management. It's a dynamic process that requires foresight, adaptability, and a holistic approach. To harness the true power of planning, it is essential to integrate it seamlessly into your organizational culture. Cultivate a mindset that appreciates the value of strategic foresight, disciplined execution, and continuous learning.

3 Differences: Scope and Focus

One of the main differences between forecasting and planning is their scope and focus. Forecasting is usually broader and more uncertain than planning. Forecasting tries to capture the external factors that affect your situation, such as market trends, customer behavior, or competitor actions. Forecasting also considers multiple possible outcomes and their probabilities. Planning, on the other hand, is usually more specific and more controllable than forecasting. Planning focuses on the internal factors that you can influence, such as your goals, actions, or resources. Planning also defines a single or a few preferred outcomes and their requirements.

Forecasting may seem more uncertain than planning, but because the forecast is an input to planning then the aggregated uncertainty is carried forward in the plan and must be accounted in the plan.

Forecasting typically uses statistical tools and data analysis techniques. Planning, on the other hand, involves strategic thinking, scenario analysis, and decision making. While forecasting can be qualitative (based on expert opinions) or quantitative (based on numerical data), planning is more about devising methods and strategies to achieve desired organizational outcomes.

4 Similarities: Purpose and Process

One of the main similarities between forecasting and planning is their purpose and process. Both forecasting and planning aim to improve your performance, efficiency, and effectiveness. Both forecasting and planning also follow a similar process of collecting data, analyzing information, generating alternatives, and evaluating options. However, the methods, tools, and techniques used for forecasting and planning may vary depending on the context, complexity, and uncertainty of the situation.

Forecasting generally has one purpose: predict what will happen under stated assumptions. Planning can have various purposes. The two most common ones are aspirational and actionable. The aspirational plan, (for example budget), sets ideals or targets to achieve. The actionable plan (for example trade promotion plan) details what actions must be taken to move towards the target. The forecast has a key role in between them. It provides a realistic baseline from which the gap to the aspirational plan can be quantified. The actionable plan then aims to close the gap.Failure to properly distinguish between these three concepts and recognize which of the three purposes a plan or forecast has in the business is a main cause of misalignment.

In my experiences Forecasting is attempting to create a tangible result from extrapolated numbers and abstract scenarios, and the steps towards achieve that result may not be established, standardized, or guaranteed. Planning is more frequently creating the tangible result from historic data or resource investment (such as a deposit for producing goods for future delivery, or grant money allocated for a specific project or use).

5 Interactions: How They Complement Each Other

Another important aspect of forecasting and planning is how they interact and complement each other. Forecasting and planning are not mutually exclusive or sequential processes. They are interrelated and iterative processes that inform and influence each other. Forecasting provides the inputs and constraints for planning. Planning provides the feedback and adjustments for forecasting. For example, you can use forecasting to estimate the demand for your product or service, and then use planning to determine how much inventory, staff, or budget you need. Conversely, you can use planning to set your sales target or growth rate, and then use forecasting to assess the feasibility and risk of your plan.

Forecasting and planning work together like a weather report and an umbrella: forecasting predicts the conditions ahead, like a weather report anticipating rain, while planning is the act of carrying an umbrella, preparing for the forecasted conditions.

To avoid “doubling up” of accounting for the same scenarios, the forecast should be published accompanied with the assumptions that went into it and, likewise, the plan should be communicated accompanied by its underlying assumptions as well.

How can you update or revise your forecasts or plans based on new data or information? What are the alternative scenarios or plans that you can consider? Third, be realistic and pragmatic. Another tip is to prioritize collaboration and communication. Engage with key stakeholders and subject matter experts to gather diverse perspectives and insights. Involving others who have valuable knowledge and experience can enrich your forecasting and planning process. For example, as a USAR First Sergeant and Senior Budget Analyst, I constantly collaborate with unit commanders, finance personnel, and operational leaders to gain a comprehensive understanding of the budgetary needs and operational requirements. By actively involving them in the forecasting and planning discussions, I gather valuable input, identify potential blind spots, and ensure alignment between financial goals and operational objectives.

Forecasts and plans describe uncertain futures.Traditional plans and forecasts are provided in time series of certain points. These are precise and inaccurate, and hence always wrong. They are square pegs being forced into a round hole.Proper planning and forecasting need to be probabilistic. These are uncertain plans and uncertain forecasts describing an uncertain future. Round pegs to fit a round hole. They are accurate and imprecise, and hence roughly right.
